How much does an AI consultant cost a small business?

The short answer

For a small business, AI consulting usually comes in three layers, each priced differently:

• An assessment or audit, where someone studies your business and recommends what to automate. Published prices run from about $200 to a few thousand dollars.
• A build, where someone sets up the automation. Prices vary the most here, from a few thousand dollars to tens of thousands per workflow, depending on how many systems have to connect.
• Software, which you pay every month whether or not you hire anyone. Business AI plans cost about $18 to $32 per user per month.

Hourly rates vary widely too. One boutique firm's 2026 guide puts freelancers at $75 to $150 an hour, boutique agencies at $125 to $250, and enterprise consulting practices at $250 to $500. Treat that as one firm's market read, not a survey.

What firms actually publish

Most consultants don't post prices. These do, and together they show the range a small business will run into. All figures were taken from each firm's own website on September 23, 2026.

The gap between $197 and $40,000 isn't about greed. The two ends are different products: a quick diagnosis versus a fully built and adopted workflow for a bigger organization. Before comparing quotes, make sure you're comparing the same thing.

The software costs underneath

Whatever you pay a consultant, you'll probably pay for an AI tool as well. These are the business tiers, which keep your data out of model training by default. Consumer plans are cheaper but handle data differently; see Is ChatGPT safe for company data?

For a five-person business, that's roughly $100 to $160 a month if everyone gets a seat. Many small businesses start with seats only for the people who'll use it daily.

What drives the price of a build

One of the firms above says it plainly: implementation cost is driven by how many systems have to talk to each other, not by how many people you employ. In our own planning, these are the things that stretch a build:

• Messy source data. A chart of accounts nobody trusts, or a quote list kept in three places. Cleaning it up comes first.
• Texting customers. It needs consent on file and a registered number, which adds setup.
• Outlook versus Gmail, and older software that only exports spreadsheets.
• More people in the loop. An inbox shared by five people needs more rules than one owned by one.
• Testing. A good build includes testing on your real past work and a week running alongside your team. It adds hours, and it's worth them.

For reference, a single automation typically takes us 12 to 20 hours of work, and we quote it as a fixed package after the assessment.

When you don't need a consultant

You may not need to hire anyone if:

• Your software already does it. Field-service and accounting platforms have added a lot of AI. Check first: the AI already built into ServiceTitan, Jobber and QuickBooks.
• The work is one person, one tool. If you want help writing emails or summarizing documents, a business AI plan and an afternoon of practice may be enough.
• The task is rare or different every time. Automation pays off on repeated work. A job you do twice a year probably isn't worth building for.

Five questions to ask before you hire anyone

1. Is the price fixed, and what's the cap?

   A range with a ceiling you agree to in writing beats an open hourly meter.

2. Whose accounts will it run in?

   It should be yours. If the consultant leaves, the automation should keep working.

3. How will you test it before we rely on it?

   Ask for testing on your own past work, with written results.

4. What reaches a customer without a person checking it?

   The right answer at the start is "nothing, until you decide otherwise."

5. What do we get at handoff?

   Documentation, an access list, and training for the people who'll use it.
