AI for HVAC companies: what to automate first.

For owner-run HVAC and plumbing shops, the useful AI isn't a chatbot on your website. It's the quote nobody followed up on, the voicemail nobody heard until morning, and the paperwork done at the kitchen table. Here's where to start, and what your software may already do.

Check what your software already does

Before paying anyone to build something, check the tools you already pay for. The big field-service platforms have added a lot of AI in the last two years, and some of it is a switch you can flip.

Five jobs worth automating in an HVAC shop

These come from the work we see most in small trade businesses. The hours are our planning estimates for a typical shop, not results from a client. Your assessment would measure your own.

1. Quote follow-ups

A tech sends a quote for a new system. Nobody follows up unless the owner remembers on a Sunday night. An automation watches for quotes with no reply and drafts a short, friendly nudge on day two and day six, written in your voice and naming the job. The drafts wait in a morning queue for one-click approval. Estimated time back: about 3 hours a week.

2. After-hours calls sorted by morning

Voicemails and texts pile up overnight, and someone listens to all of them at 6am to find the two that mattered. An automation turns each message into a job card with the address, the problem and an urgency flag. True emergencies notify the on-call person immediately. The rest wait in a morning summary with reply drafts. About 2 hours a week.

You write the definition of an emergency, not the software. Anything mentioning gas, carbon monoxide, flooding or no heat for a vulnerable customer should always reach a person.

3. Estimates from a voice memo

You walk the job, then write the estimate after dinner. Instead, you record a voice memo in the truck and it comes back as a draft estimate in your template, with line items priced from your own price list. If an item isn't on the list, the draft says "price needed" instead of guessing. You review and send. About 3 hours a week.

4. Maintenance agreement renewals and review requests

Service agreements lapse quietly, and review requests don't get sent because everyone means to and nobody does. Both are the same pattern: a list of customers due for something, and a personal message drafted for each one. About 1 to 2 hours a week.

5. Supplier bills into QuickBooks

Supply-house invoices arrive by email and as photos from the truck. An automation reads each one, matches the vendor, and codes it to your chart of accounts using how you've coded that vendor before. You approve each entry before it posts. About 4 hours a week.

The texting rules to know before AI messages your customers

Several of these automations work best by text. Two sets of rules apply.

  • Consent. The wireless industry's messaging rules, which carriers enforce, require customers to opt in before a business texts them. Separately, the federal Telephone Consumer Protection Act requires prior express written consent for many marketing texts. A 2025 court decision struck down the FCC's stricter "one-to-one" consent rule, but the existing consent rules still apply.
  • Carrier registration. Business texts sent from an ordinary ten-digit number must be registered through a process called A2P 10DLC, which requires your business's EIN. Carriers filter or block texts from unregistered numbers.

In practice, that means texting should go through a tool that registers your number and handles STOP replies, like your field-service software's own texting. It should never go through a script on someone's personal phone. Until consent is on file for a customer, the automation drafts an email or adds them to a call list instead.

What should stay human

  • Prices and diagnoses. Every estimate and quote is reviewed by a person before it goes out.
  • Emergencies. Safety calls always reach a person, whatever the time.
  • Unhappy customers. Complaints, damage claims and anything mentioning a lawyer skip the drafts and go straight to the owner.
